I have obtained a rather beat 254 from EBay for the purpose of powering a back-and-forth display in a publicly accessible location.  Because of the back-and-forth operation I've made the decision to run it on DC.  I got the original motor running with the help of a bridge rectifier, but when ran on track it became evident that the original motor is shorting out somewhere - I believe on the rotor assembly, which then shorts out through the gear sets.  This has caused, in very short time, some pretty sever pitting of the driven-side wheels, high current draw, and overall slow and unreliable operation (doesn't always start without a push).

 

The back-and-forth operation needs to be reliable and slow, and instead of attempting to re-wind the original motor, or paying to have it re-wound professionally, I'm seriously considering re-working the mechanism to use a more readily-available 12 VDC motor assembly.  Looking around the web I've located the following which seems to be a fit.  I'm just curious if anyone here as attempted such an upgrade and if there's any advice out there for this project.  Cheers!

Hm.  Will the window assembly fit between the frames?  60 RPM might be a good speed for the wheels, but the stock motor itself turns in the 2000 RPM range.

Honestly if I were going to to what you're proposing, I would start with one of the MTH reproductions with "contemporary" DC drive.  You could still remove or bypass the electronics and use a polarity reversing circuit to achieve back-and-forth operation.  My $.02.

Here's a happy snap of my 148 (uses the same power truck as the 254) and a junker MPC unit from my parts box:

As you can see, the wheelbases are pretty much the same, and the difference wouldn't be noticable,  particularly with the train in motion.  

My recommendation is to find a DC MPC unit and modify it to fit.  Less overall hassle.
