Gents

 

This is a Lionel motor from a small switcher engine.

Since it was toast, I opened up the motor to take a look.

 

You will notice all the carbon within the motor shell and on the Q Tip.

I assume it is from the brushes, but what would cause this sort of disintegration?

I've seen carbon debris before but never to this extent.

It looks like the commutator is worn out.  That then wore the brushes out.  there are several things that may have caused the commutator to wear out.  The manufacture may have used the wrong brush material grade.  Another reason could be a lack of moisture in the air.  Do you live in a very dry location or at a very high altitude?  Or it could be quality or design problems with the commutator or motor.  You will need to find a new armature or motor, or if you can find a junker motor, you might be able to change the commutator.
